The power of Going to Gemba

Going to Gemba I think allows the opportunity not only to see for your own eyes, but also to connect with those on the floor performing a job. More than a tool, I believe is a State of Mind. I have a great story to illustrate my point.
It was during my years at Ford, one manager used to force the engineers to spend one day on the line, to experience what the workers live everyday. I remember that I was on the line that day, installing headliners. Felt the heat, the troubles with the electric harness, the physical pain after a couple of hours, and the feedback from the team leader, as some headliners I installed, were incorrectly installed, and I didn't even notice. I also delayed the line as complexity for the high content cars was too much. That experience not only gives credibility, but also knowledge.
There´s no better way to have an engineer validating his own work, than challenging himself, and performing under the standards, tools and conditions he created.

Of course wasn't easy, as the risk of having too much defects, lines stoppages and problems, caused by unexperienced engineers performing assembly tasks, was high. But that's one of the best experiences I have experienced. Of course, it is a little bit different from a Gemba walk, where observing for improvement is the main idea.  Anyway, the intention isn't discuss wether this example is really a Gemba walk or not, but to connect that idea to the following situation. If you ever visited Mexico City would understand that driving here is a real challenge. As streets are poorly designed, drivers are careless and rude and basically, law isn't really respected. A few months ago, I posted this picture on twitter, stating it was a waste, having a green light with a police officer there controlling the traffic.
Total Waste having a policemen controlling traffic and a green light actually working

I recall this and bring the Gemba concept to the table, cause recently a morning show had a story on the people who controls the red lights in Mexico City. As my wife knows well, I think that the person who controls the traffic lights in Mexico has no idea what he´s doing, Why? Because, most streets do not have synchronized traffic lights, and of course, there are some crossings where traffic lights actually create chaos and that´s one of the reasons why a cop needs to be placed in front of the traffic to control the ruthless drivers in the city. I remember that the story that appeared on T.V. showed a bunch of people looking at TV screens and adjusting as needed. As if they were Sauron looking through the eye, watching over the middle earth. Remember thinking that those guys must have never gone out to validate if the work they do through tv screens, actually works in real life.
Through my brief career , I have seen many people who really hates going to Gemba. Which is really sad, because going to Gemba not only allows you to validate your work. But really gives you the opportunity to learn something, to connect with the people and to grow as a person first, and second, as a professional.

Gemma  gives you the opportunity to learn, to connect, to grow as a person first and then as a professional.

Sherlock as a lean mentor

We all have heard about leaders, especially in this times of great dynamic recovery in the economy, lead by the automotive companies, expanding their capacity installing assembly plants in the country. Ok, maybe the economy is not recovering the way we want, but we got to accept that automotive is very dynamic now.

Recently i found this old article from Jeffrey Liker, about the Toyota Product Development System. Which of course has two milestones, that I really love to use as an example of leadership & respect for people: The Toyota Sienna case & the Prius development history. Both great examples of what a Product development System should be. But what really caught my eye on this Harvard Business Review Article was how the figure of the chief Engineer and the way the managers role was described.

"Like Toyota’s supervisors on the factory floor, managers in product development are working engineers. Instead of merely managing the engineering process, they hone their engineering skills, stay abreast of new technology, maintain their contacts and develop new ones, and remain involved in the creative process itself."

Sometimes, as we go up in the hierarchical chain at some company, we tend to stop doing what we used to do, and take a different role: management. Which in some cases is make sure, others follow the companies guidelines, rules, make sure the job is done, teach a little bit, give feedback. And usually, tend to stop doing the kind of work we used to do: sometimes going to gemba, actually perform a project ourselves, get involved in the activities on a daily basis from the operators or engineer´s perspective. We tend to have another role. Some may argue this is necessary, as there´s more need to plan, and make strategies, and "manage" things. But if we continue analyzing what this article has to say, we may want to reconsider that last sentence.
"Functional engineers are not frustrated by the experience of working under someone less skilled than they are. In many U.S. companies, by contrast, engineers who rise through the ranks become managers who stop doing engineering work."
"Toyota’s managers seem to avoid making decisions for their subordinates. They rarely tell subordinates what to do and instead answer questions with questions. They force engineers to think about and understand the problem before pursuing an alternative, even if the managers already know the correct answer. It’s not a boss-subordinate or even a coach-athlete relationship, but a student-mentor relationship."

So, this really reminded me the T.V. Series Elementary. Where legendary Sherlock Holmes arrives NY city and mentors a M.D. who recently switched carriers, Joan Watson. In the tv series, we see how Sherlock trains, and mentors Watson. In order to develop new skills that will help through the numerous cases they will take as partners. Sometimes with ridiculous tests such as not answering the door to have Watson open it, as if she was a thief. It is exactly as Sherlock puts it in the season 3 opener.
"That the experience I had with you, the one that kept me focused and grounded, could be replicated. I´m a mentor Watson, I´m a teacher. Stroke me like a thunderbolt."

Another key element is that I think that Toyota´s description of a manager in the way that they still are really active,  within the creative process itself and in the way they keep their skills at a high level, reminded me some episodes where Sherlock does strange things in orther to keep his mind focused and actively solving misteries. Some of these may include hanging upside down, to have the blood flow towards the head, to get a better focus on a problem, or hearing Death Metal because a recent study showed it may help to activate some regions on the brain and improve concentration. Why not trying to break a fancy security system? The point is that, some of us, that have achieved some degree of responsability, sometimes loose focus, and stop doing what we really are good at, or stop studying, learning and believe we know everything. An important part of being a leader is to teach others. But as important as knowledge sharing, is obtaining, retaining and improving Tte knowledge we already have. Mastering & maintaining the skills that have already been acquired. May not be easy, but if we aim to be a real Lean Leader, is a path we must follow.

Do you think Sherlock is a good Lean leader? Please comment and if you like this post... Share it.

Y luego a esperar.

Recently I have started thinking about buying a car for my wife. Nothing fancy, a B-car. So I started to check on the different options in the market, with the aim of conducting of a little benchmark. Finally I reduced all options to a bunch of brands, that really caught my eye. The first one was Toyota. I wen´t to the closest dealership. A sales person got me and explained all the specs, showed me the car in and out, (by the way notice not all information was true). I know a little about cars, because of my time at Ford. Everything was going well, until I mentioned that  my purchase would be in a couple of months, and that I wanted to drive the car. Naturally also, wanted to know aboit deposit and monthly payments, the usual stuff to consider when buying a car. It was a sunday. He took my information and said that would call on thursday to confirm. That was 3 weeks ago, and I´m still waiting the calling to confirm the drive test. This shows that even some great brands, can fail. Obviously we have to remind that dealers, aren´t completely dependant on automakers. They are the midpoint between final customer and the automaker. That´s why, specially in Mexico, it is really frequent that the final customer doesn´t get a good quality service.  That´s why automakers should work very close to dealers, cause they are the first contact to the customer. It is useless to have super reliable cars from Toyota, if I´m still waiting for the sales person to call me, so I can test a car.
It is useless to have super reliable cars from Toyota. If I´m still waiting for the sales person to call me, so I can test a car.
This week, analized what GM had to offer. So I requested a quotation on Chevrolet´s website. A couple of days after, a sales person contact me, from a dealership near home. She offered information about the car and one day later, sent a quotation with financial information to my email, monthly payment, interest rates, etc. What really caught my eye were the following lines from her email:

"Confort is everything  Let me know if you wish me to take the car to your home, or office, I will be able to do it"

This is clearly a glimpse for a test drive. Finally she dismissed with the following lines:

"Thanks again for considering CHEVROLET INSURGENTES!! Really hope to be able to overcome your expectations!"

Today my family and I went for that test drive, everything ok. For now I´m seriously considering GM as a viable option for a new car.  I guess this shows  how important the first contact is.  And how automakers have a great challenge, because dealers aren´t dependant on automakers, as far as culture, policies, decisions, etc. But going back to GM, looks like has learned the lesson. Is doing the homework. And at least, as far as dealership service, is trying to make the difference.

Lean: principios o herramientas / Lean: Principles or tools.

**********************************************************

Recently a "Black Belt" told me "This is logistics, get out of manufacturing shoes". Clearly meaning that my previous experience in manufacturing would be of little help in a "totally different" industry. As if principles would change from one industry to another. I decided not to argue since my interaction with this guy in the future will be none, and because I understood little could be obtained from that discussion. Besides I was excited about my new office.  Later on, I concluded 2 things from that sentence:

1. Obviously there´s some people who think they know Lean, but don´t know nothing. This clearly explains itself why.
2. Not only there´s people who hasn´t understood what Lean is, but Companies that think they are Lean, but rather direct efforts on apply tools to their processes. And most of times, they aren´t even properly applied.

I truly believe that Lean is most of all, about principles. And I think is precisely because of that, Lean can be applied to many different industries or even environments that little have to do with manufacturing a product. There are great examples in hospitals, logistics, services and ¡God knows how good would be if Banks adopted Lean!
Remember that the first book I read about Lean in 2007 was Toyota Way. And I learn how showing respect for people, applying those principles in its simplest way, using a lot of common sense, amazing results could be achieved. I guess that´s why in 2015, because there´s a lack of comprehension about what Lean is and what tries to achieve, there are many failed implementations and so many systems trying to emulate Toyota. Besides a lack of humility and respect for people. I have started thinking that maybe the publishing house should make bigger the sentence in the lower part of the cover  that says: "14 Management Principles".

Escuchando al cliente / Listening to the customer

**************************
This morning I went to a coffe near home. Is a coffe shop that belongs to a Mexican group that has been really succesful in the recent years and right now is my choice, against the undisputable king that Starbucks is. Cielito querido café, is the mexican brand that recently has gain my preference. Offering a rich, warm coffe with a cool environment and because I was able to get a french press when I needed it, a couple of years ago.
So went today with my family to get some Capuccinos and a bread. When finally received my order went to a station where napkins, sugar, and other things to prepare coffe are available. In the corner there´s a box with a paper bloc and a pen for customers to express suggestions or complains. I thought it was a good idea, and in fact realized of the suggestions box last Monday when I stood by to get my coffe before going to the barber´s. So as I had some more time today, decided to leave some comments about the service and the products, because there´s always room for improvement. But I just couldn´t do it, cause the pen, didn´t work. As you can see in the upper picture, the box is full of comments and my deduction is that the personnel isn´t aware of the comments nor the pen. Because last monday was also full. So I think, they don´t review the voice of the customer, at least haven´t done it in a week. I hope they will sometime in the near future and place a pen that works. After all, Starbucks is only 1 block away.... Will see if the next week they get to listen to the customer, the right way.
